  • ✓Demand the Factory Price and the Commission as Two Separate Numbers
  • ✓Insist on Video Evidence at Inspection, Not a Signed Form

Most buyers who lose money in China do not lose it on the machine. They lose it on the person standing between them and the factory.

A bad agent has three easy ways to take your money without ever breaking a law: a factory price inflated by a hidden kickback, a commission that is really a markup, and an inspection report written from an office desk instead of a factory floor. None of it appears on the invoice, which is the whole problem.

This is the checklist I would use if I were buying instead of selling the service — nine checks, in the order that matters. Apply it to any agent, including me.

Ask Who Pays the Agent — and Get the Answer in Writing

There are only three models: buyer-side commission, factory-side commission, and a hidden markup. Ask one direct question: do you receive any payment, rebate, or gift from the factory? A serious agent answers in one sentence and puts the commission rate in the contract. If the answer is vague — we work with the factory, don't worry — that is your answer.

Demand the Factory Price and the Commission as Two Separate Numbers

'USD 18,500 delivered to Jakarta' tells you nothing. A quote that reads factory price, plus commission, plus freight, tells you three things: whether the machine is priced in line with the market, what the agent actually earns, and what happens if you cancel before loading. If the agent refuses to split them, you are not buying a service — you are buying a marked-up machine with a story attached.

Insist on Video Evidence at Inspection, Not a Signed Form

A PDF with twelve rows of OK costs nothing to produce. Ask for the nameplate with model and serial number, the hour meter on a used machine, the test run under load rather than idling, the weld seams and paint edges, and the inside of the fuel tank. Live walk-through, or a recording where the agent says the date and the factory name on camera.

Ask Who Chases the Factory After Your Deposit Leaves

The deposit is the moment you lose leverage, and the agent's value shows up in the eight weeks after it. Ask: who signs the sales contract, whose name is on the proforma invoice and the bill of lading, who chases a slipped delivery date, who pays for re-inspection if the machine fails the pre-shipment check, and who files a warranty claim in China. An agent who cannot answer has not done this work before.

Test Their Technical Judgment With One Question About Your Job

Give real working conditions instead of a model number: crushing 80 t/h of limestone with a 300 mm feed, three shifts a day, unstable grid power in the afternoon. A message-forwarder replies with a price list. A real agent pushes back — on jaw versus impact, on generator sizing, on whether the discharge conveyor will actually clear your stockpile.

Make Them Walk You Through One Real Order, Including What Went Wrong

Ask for a single order from the last six months: machine type, factory, port of loading, deposit date, loading date, and the problem that came up. Every real order has one. An agent who presents only perfect cases is presenting marketing; an agent who can describe a factory that delivered late, and what they did about it, has actually stood on the factory floor.

Read the Red Flags Before You Read the Price

A commission that is included in the price and never separated. Inspection reports that are a scanned form with no photo of the serial number. Pressure to pay a deposit before inspection because the price goes up tomorrow. No Chinese company name, business licence, or address you can verify. A quote that moves by more than five percent between two conversations with no explanation. Any one of these is enough to walk away.

Compare Total Landed Cost, Never Headline Price

Factory direct is cheapest on paper but leaves specification, inspection, export documents and after-sales with you. A trading company is typically eight to fifteen percent above factory and hides the factory price inside the invoice. A buyer-side agent shows the factory price and charges a disclosed commission. These are different products: compare them at your port, with the same specification, the same inspection scope and the same delivery window.

Buy a Small Paid Job Before You Buy a Container

Test with one factory visit at USD 50–100, one pre-shipment inspection at USD 100–200, or one container of spare parts. You will learn more in that week than in ten calls: whether they answer at 22:00 your time, whether the report carries real evidence, and whether they tell you when a factory is not worth visiting. Nobody suddenly becomes careful when the amount gets larger.

What a China Sourcing Agent Should Cost

A buyer-side sourcing agent normally charges 2–5% of the machine value on top of the factory price. On-site factory visits run USD 50–100 and a twelve-point inspection report USD 100–200. Anything cheaper is usually paid for by the factory, which means the factory chooses the machine instead of you. Ask for the commission as its own line in the quote, and compare offers as total landed cost at your port — not as a headline price.

Frequently asked questions

How much do China sourcing agents charge?

A buyer-side agent typically charges 2–5% of the machine value on top of the factory price, plus optional services: a factory visit at USD 50–100 and a twelve-point inspection report at USD 100–200. The percentage should appear as its own line in the written quote, next to the factory price — never folded into a single delivered number.

What is the difference between a sourcing agent and a trading company?

A trading company buys from the factory and resells to you: the factory price is hidden inside the invoice, usually with an eight to fifteen percent margin. An agent works for you, shows the factory price, and charges a disclosed commission. If your supplier refuses to show the factory price at all, you are talking to a reseller, not an agent.

Should I pay the agent or the factory directly?

Pay the factory for the machine and the agent for the agreed service. If all the money flows through the agent with no factory invoice, you cannot verify the real price or the warranty chain, and you lose the paperwork you need if something fails after delivery.

Who is responsible if the machine arrives damaged or wrong?

The sales contract and the inspection standard decide that — which is why both must be in writing before the deposit. Fix the inspection points, the evidence format and the warranty claim process in the contract, and tie payments to milestones: deposit, inspection passed, bill of lading issued.

Can I skip the agent and buy directly on Alibaba?

Yes, if you already know the product and can handle specification, inspection, export documents and after-sales yourself. Most first-time buyers underestimate the inspection and spare-parts side, and that is exactly what a sourcing agent is paid for. If you have never inspected a machine in a Chinese factory, start with a paid inspection rather than a full order.

How long does a machine order from China take?

Production is usually fifteen to forty-five days depending on the machine and configuration, plus twenty to forty days of sea freight, plus inspection and document time. Treat a two-week delivery promise on a custom machine as a warning sign — it usually means the machine is already built, or that nobody has checked the production schedule.

Choosing an agent for a machine order?

Send your specification and destination port. You will get a factory shortlist, a written quote with the factory price and the commission on separate lines, and an inspection plan — before you pay anything.
